The 5D Method
A lifecycle-complete, framework-agnostic method for shipping AI products that hold up in production. This is how I work.
Diagnose. Design. Develop. Detect. Deploy.
Why a Fifth D
Most AI product lifecycles stop at "the demo works." That is exactly where most AI products fail. Detect is the load-bearing addition most teams miss — the stage between "the demo works" and "it holds up in production." It is where quality, safety, and consistency stop being hopes and become artifacts you can inspect.
The Five Stages
Diagnose
Establish the real problem, the users, and whether AI is the right instrument — before anything gets built.
4 minimum artifacts
Design
Define the product's shape: architecture, scope, and the contracts the build must honor.
4 minimum artifacts
Develop
Build against the design — framework-agnostic, stack-agnostic, with the discipline of delivery experience.
4 minimum artifacts
Detect
The load-bearing addition: the gap between “the demo works” and “it holds up in production.”
7 minimum artifacts
Deploy
Ship it, operate it, and keep it holding up once real users and real inputs arrive.
4 minimum artifacts
Inside Detect
Detect carries the heaviest artifact bar in the method — seven artifacts that together answer one question: will this hold up in production?
- →Safety-and-quality rubric
- →CQS scoring
- →Voice/output-style gates
- →Regression test suite
- →3-layer validation pass
- →Multi-lens review
- →Production observability
23 Minimum Artifacts
Every stage has a minimum artifact bar: 4 in Diagnose, 4 in Design, 4 in Develop, 7 in Detect, 4 in Deploy — 23 across the lifecycle. That is the point of the method: structure you can inspect, not outcomes you have to take on faith.
Where It Comes From
The 5D Method was not designed on a whiteboard. It was distilled from shipping seven production AI systems end-to-end — six in Fortune-100 contexts, plus Aegis, my own governance tool — where the same patterns kept separating the products that survived production from the ones that stalled at the demo.
The Full Method
The full 5D Method — the complete artifacts, worked examples, and step-by-step depth behind each stage — is coming as a course in Q3 2026.
Ask about the courseCurious how the 5D Method works in practice?
It is how I take AI products from "the demo works" to "it holds up in production." Happy to talk through it.
